The real failure point: buying before mapping

The three questions to ask before any AI purchase
Before your agency commits budget to any AI or automation tool, answer these three questions honestly.
Can you describe the workflow in writing, step by step, including every exception? If the answer is âroughlyâ â stop. Map it first. An hour of mapping saves months of wasted implementation.
Where does the data live, and who owns access to it? Most automation failures happen at integration points. If your data is in five different systems with five different owners, the integration complexity is the project â not the automation itself.
What happens when it breaks? Every automated system has failure modes. If the answer to this question is âsomeone will figure it out,â the system will eventually break in production, at the worst possible time, with a client watching.
These aren’t trick questions. They’re the questions we ask in session one of every engagement. If a vendor isn’t asking them, that’s the first red flag.

They started with one workflow, not a whole department. They had someone internally who owned the implementation (not just approved it). They cared about the edge cases, not just the headline use case.
